It's the easiest metric to point to and the first one people notice. But it's also incomplete—and businesses that only measure time saved consistently underestimate what AI is actually worth to them, or overinvest in the wrong places because they're only looking at one dimension. ## A complete framework for AI ROI ### Time saved The most visible metric: hours no longer spent on manual drafting, data entry, research, or repetitive tasks. Easy to measure, but only one piece of the picture. ### Cost reduced Direct cost savings—fewer hours billed to a task, reduced need for outside contractors on routine work, lower error-correction costs. This is where time saved translates into an actual dollar figure on a P&L. ### Revenue increased Faster response times that win more deals, better-targeted marketing content, capacity to serve more customers without adding headcount. This is often the largest but least-measured category, because it requires connecting AI use to downstream business outcomes rather than just the task itself. ### Errors reduced Fewer mistakes in documents, data entry, calculations, and communications. Errors have real downstream costs—rework, customer dissatisfaction, compliance exposure—that rarely show up in a simple time-tracking metric. ### Risk reduced More consistent compliance with policies and procedures, more reliable documentation, reduced dependency on any single employee's memory or judgment. Harder to quantify in dollars, but real—ask what a single serious incident would have cost, and measure against that. ### Capacity created Perhaps the most strategically important: what does your team now have time to do that they couldn't before? Capacity created by AI can be reinvested in higher-value work, strategic projects, or growth initiatives that wouldn't have been possible otherwise. ## Why this matters for how you evaluate AI A tool that doesn't save much time but meaningfully reduces errors or risk might be worth more than one that saves hours but adds no other value. Measuring across all six dimensions gives a much more accurate picture of whether an AI investment is actually working—and helps you make the case for further investment with numbers that hold up, not just a vague sense that "it's helping." ## Start measuring from day one Whatever use case you deploy first, decide upfront which of these six dimensions matter most for that specific use case, and track a baseline before AI is introduced.
